Services to SaaS: a productization benchmark

A practical look at the signals that separate a reusable asset from another one-off implementation.

Every services team dreams of turning its best work into a product. Few manage it, because the signals that a workflow is ready to become software are easy to feel and hard to name. This benchmark tries to name them.

The recurring pain test

The first signal is repetition across clients, not within one. If three unrelated clients describe the same bottleneck in their own words, you are looking at a market, not a request. If only one does, you are looking at a feature.

Productization starts when you stop solving a client's problem and start solving a problem that many clients share.

The reusable-core test

A one-off has almost nothing that survives to the next engagement. A future product has a core — a data model, a workflow, a set of components — that you would rebuild the same way regardless of the client on top of it.

The larger and more stable that shared core, the closer the work is to being software rather than a service delivered by hand each time.

The ownership test

The last signal is whether a team could own the system without you. If handing it over requires you in the room, it is a service. If the people who inherit it can move with confidence, it is starting to behave like a product.

Designing for that handoff from the beginning is what makes the eventual jump from services to SaaS possible instead of hypothetical.
